The challenge

Many systems, no single operational truth.

Cookd Brands operates a portfolio of delivery-led food brands across multiple sites and delivery platforms. Site status, platform status, launch readiness, and operational exceptions all need to agree before the portfolio can be managed from one reliable view.

The tools were doing their individual jobs, but the handoffs between them were difficult to control. Site status could differ between operating views. Launches crossed several control points and delivery platforms. Exceptions were handled in different places. Leadership could see activity without always having a reliable view of ownership, closure, or readiness.

What S7 designed

An evidence-backed operating model before more software.

S7 reconstructed the current-state workflow from operational records, public evidence, system outputs, and team processes. The result was a ranked control plan separating changes that could be made through policy and ownership from changes that genuinely required the CORE data platform.

Canonical site register

One identifier and status model for each site, with reconciliation rules that can later seed CORE.

Launch readiness control

A visible readiness gate across site and delivery-platform dependencies before launch.

Exception and approval model

Clear ownership, status, required evidence, and closure criteria for recurring operational exceptions.

Parallel reconciliation, role-based access checks, recovery proof, business sign-off, and rollback authority before system-of-record cutover.

The operating logic

Stabilise the operation first. Move it into the platform when the evidence is ready.

  1. Map the real source systems and handoffs
  2. Reconcile portfolio, site, and delivery-platform identifiers
  3. Define one status model and named owner per process
  4. Install controls that do not need new software
  5. Document formulas, rules, and exception handling
  6. Run the existing and new workflows in parallel
  7. Require reconciliation, access, recovery, and department sign-off
  8. Cut over only when the new system has earned trust
